How much turn-based are we (if at all?)  I see one can shoot & move & melee in one turn for example, but what about the SURPRISED guys? Do the dwarves make their move before them, or after?

When your PARTY is finishes spending ACTION POINTS, your opponents will spend theirs.

Experiment! The game is powered by real (and partially-hidden) mechanics, but also by imagination and player input.

Zax definitely needs to cover Twis and AHA from the axe-wielding dudes until they get their wits about them. Then Ahatha should hang back, since she has no armor, and shoot her bow (can she heal?), while Zax and Twis rush the crossbowmen so they don't get sniped all day while they melee.
It seems the plan is for Zaxwen to keep the axe wielders at bay with missiles for as long as the rest of the party is surprised, at least. If Ahatha and Twisdex get to act before the duergar, it's been suggested to move to the zone occupied by the dwarven archers to attack them.

Okay since two thirds of the team can't move, scrap the rush idea, we'll have to hold our ground.  Have Zax shoot at the axe guys until they get close, if he has AP left at that point, have him fight defensively (block, parry, whatever action is available) to defend the rest of the team FINAL ANSWER

ZAXWEN has only 2 AP left.

ZAXWEN doesn't have a shield equipped!

ENEMY TURN

-3 AP: DUERGAR AXEMAN 01 attempts to move into melee with ZAXWEN, but ZAXWEN evades him.
-3 AP: DUERGAR AXEMAN 01 attempts to move into melee with ZAXWEN, and succeeds!
DUERGAR AXEMAN 01 has only 2 AP left.

-3 AP: DUERGAR AXEMAN 02 joins the melee with ZAXWEN and DUERGAR AXEMAN 01.
-5 AP: DUERGAR AXEMAN 02 attacks ZAXWEN with his BATTLEAXE.
ZAXWEN is injured (-1 ARMOR, -2 HEALTH).
DUERGAR AXEMAN 02 has no more AP.

-5 AP: DUERGAR CROSSBOWMAN 01 fires his CROSSBOW at TWISDEX.
TWISDEX is bruised (-2 STAMINA).
-3 AP: DUERGAR CROSSBOWMAN 01 reloads his CROSSBOW.

-5 AP: DUERGAR CROSSBOWMAN 02 fires his CROSSBOW at TWISDEX, but misses!

Zaxwen continues in melee, going for the throat of Axeman#1.
Twisdex loads and starts firing at the crossbowmen.
Ahatha mumbles an enchantment to turn the enemy archers' bolts to writhing snakes, snapping one of her own arrows in two, as a symbolic offering to the sorcery god.
